Extended project: Logistics category renegotiation

A Busan-based consumer goods company engaged us in early 2024 to prepare spend analysis for their freight and warehousing category ahead of a dual-sourcing RFP. Their Coupa exports had inconsistent carrier codes across three regional business units.

Over four weeks we normalized 18 months of freight invoices, produced Pareto and lane-level concentration charts, and facilitated a half-day session where category managers agreed on a KRW 2.1B negotiation target range. The RFP launched six weeks later with shared baseline numbers—previously each region had used different denominators.

The client noted that initial data cleanup took longer than estimated because legacy carrier master records had not been updated since a 2021 ERP migration. We documented the mapping rules so their internal team could maintain the taxonomy afterward.
